How do you handle art assets when making a 2D game on your own?

Lately, I’ve been thinking about a fairly specific problem: when one person or a small team is making a 2D game, the gameplay can come together first, but the characters, items, and animations often don’t keep up.

Placeholder art is fine for getting the logic running. But when you keep looking at little squares on the screen, even though you already have a clear picture of the game in your head, the project still doesn’t quite feel like that game. Learning pixel art from scratch takes time, and if you work with or hire an artist, you may worry that the prototype will change and you’ll soon have to redo the art.

That’s why I’m making a tool called AI Sprite Generator. I want to see if it can shorten the distance between “I have a character in mind” and “I have an asset in the project that I can keep working on.”

The product currently follows a fairly simple workflow: describe a character, item, or creature, generate pixel art, then preview animations, edit, and export. I don’t mean for AI to do all the game art for you in one go. You still need to pick and edit the results, and whether they work depends on what your project needs. At least during the prototype stage, having a starting point you can adjust may make it easier to keep moving than staring at placeholder art.

If you’re also making a 2D game, you may be thinking about how to manage the cost. The site currently has free demos and sample downloads; custom generation uses credits. I want to make that clear so people don’t think they can generate things for free indefinitely.

If you’re willing to take a look, I’d especially like to know: when you make characters, items, or animation assets, which step tends to slow you down the most? Turning an idea into pixel art, keeping the style consistent across assets, animation frames, or organizing and exporting everything at the end?

I’m still working on the tool, and I’m happy to hear what doesn’t work well or what feels like a gimmick. That kind of feedback is more helpful to me than just hearing “that’s pretty cool.”
